Retail turnaround

Operational efficiency · 6-month engagement

Overview

A regional chain losing margin on every shelf

A 14-store home-goods retailer came to us after two years of shrinking margins. Stockrooms were full of the wrong products, bestsellers kept running out, and store managers ordered on gut feel. Head office and shops barely spoke the same language.

“Brightvane gave us a plan we could finally execute.” — Laura Bennett, owner
Challenge

What was going wrong

  • Ordering driven by habit, not sales data — overstocks and stockouts side by side
  • No shared targets between head office buyers and store teams
  • Staffing scheduled flat across the week while footfall swung wildly
Approach

What we did

  • Built a simple demand model per store from two years of till data
  • Reset the buying calendar around seasons and local events
  • Introduced one weekly trading meeting with a single shared scorecard
The trading scorecard review in progress

Results and outcome

Within two quarters the chain ran leaner and steadier: availability of top sellers recovered, dead stock cleared through planned promotions, and labour hours finally tracked footfall. Store managers now plan from the same numbers as head office — the weekly scorecard outlived our engagement and still runs today.
